The cooperation of business units can be critical. For this reason binding dead
lines and task planning right at the beginning of the project are required. Resources
from business units have to be made available and allocated to the project from time
to time. The business units heads should formally support the project and be in
stand by for escalations.
7.3.3.4 Support from the Computer Centre
Besides support from developers the support from the computer operations centre is
required for a smooth process. The tasks to be dealt with in consultation with
operations are:
￿ Provisioning of an empty test system with the latest release including data base
and storage capacities,
￿ Uploading to the empty system and successive dump,
￿ Triggering of the required job streams for data migration,
￿ Support during acceptance procedures,
￿ Possible provisioning of a training system,
￿ Putting the production system into operation.
Competent operations staff should be included into project planning from the
very beginning.
7.3.3.5 Project Planning
When planning and building the test system basic rules of project management have
to be observed. Since those have been discussed at various occasions this is not
repeated here. Only this:
For the kick-off the agreed upon project manager has to invite all parties that
may deliver some contribution to the project as such—including managers provid-
ing their personnel resources. It is important that at the end of the kick-off a binding
assignment regarding
tasks-dates-persons
comes about. The schedule documented either as a check list or a mile stone plan
is part of the official project documentation and serves as a yard stick for all future
reviews.
7.3.4 Building the System
Besides using the classical tools of project management four additional instruments
may help to implement this interdisciplinary enterprise:
