13.2. 3 Realization
The goal of this phase is to configure the baseline system using the Business Blueprint. For this,
the business processes are divided into cycles of related business processes. The SAP team under-
goes Level 3 training. The baseline system prepared here is the basis for the production system. The
system is presented to a team of power users who also undergo requisite training in their respective
areas of operations; the baseline system is fine-tuned by the validation done by the power users by
employing an iterative approach.
In parallel, the technical team sets up the system administration and plans interfaces and data
transfer. The interfaces, conversion programs, enhancements, reports, end-user documentation,
testing scenarios, and user security profiles are defined and tested. The final integration test is con-
ducted. The final deliverable is a fully configured and tested SAP system that meets the company's
requirements.
13.2.3.1 Project Management Realization Phase
The project management task is similar to that for the other phases. This task deals with the man-
aging and monitoring of the Realization phase. Using the findings of the study on the require-
ments of the new organizational structure and the business processes enables identifying where the
changes in relationship between the business processes and the organizational structure need to be
managed. This acts as a major input into refining the implementation plan:
1. Review Business Blueprint.
2. Conduct Project Team Status Meetings.
3. Conduct Steering Committee Meetings.
4. Conduct Initial Planning for Production Support and Cutover.
5. Conduct Team Building Activity.
6. Prepare for the Realization phase.
13.2.3.2 Sustaining the Organization Change Management Process
As we have seen in the last chapter, this task deals with a series of change processes that facilitate
the change team to diagnose and manage change issues to optimize organizational processes for
sustaining the momentum required by the ASAP methodology right through to the end of the
project. To contain the attendant risks, ASAP advises continuing with the full array of processes
like risk assessment, sponsorship strategy, strategy for communications, skills development, and
knowledge transfer as well as the organizational optimization process. Sustaining the organization
change management process allows the change team to manage organizational risks, accelerate
SAP implementation, and optimize the organizational process:
1. Perform Periodic Risk Assessments and Workshops.
2. Create and Provide Feedback to the Line Managers.
3. Conduct Risk Management Meetings with Key Constituencies.
4. Deliver Key Project Communications.
5. Manage Ongoing Project Sponsorship Process.
6. Manage Ongoing Skills Development Process.
7. Manage Knowledge Transfer Team and Process.
8. Conduct Renewal of the Change Management team.
