13.2.2.2 Organizational Change Management
Apart from the tasks related directly with the deliverables of the SAP project, ASAP puts a major
focus and attention on the change management issue related to the implementation of SAP. As seen
in Section 13.1.1 “Why Are SAP Implementation Programs So Complex?,” although not in the
conventional sense of a corporate-wide BPR effort, SAP implementation nonetheless has a funda-
mental and far-reaching effect on the organizational and human resource aspects of the company.
This task deals with a series of change processes that facilitate the change team to diagnose
and manage change issues to optimize organizational processes for sustaining the momentum
required by the ASAP methodology. To contain the attendant risks, ASAP has devised a full array
of processes like impact analysis, assessment of baseline risks, sponsorship strategy, strategy for
communications, skills development and knowledge transfer, and the organizational optimization
process. We visit each of these aspects of the change management process next.
13.2.2.2.1 Create Business Impact Map
This task is the starting point of the change management process, and its aim is to determine the
potential impact of the envisaged SAP implementation. The business impact map helps greatly in
assessing the scope, degree, and priority of the anticipated changes.
The business impact map is prepared based on the following inputs:
1. Divisions and units expected to be impacted by the envisaged SAP implementation and,
hence, the planned change management process.
2. Perception of the senior personnel in each of these units of the expected changes both within
their own and other units.
3. Assess the timing, magnitude, and relative importance of the various changes.
Based on these inputs, the change team compiles a matrix of business units versus degree of antici-
pated change. An effective and comprehensive change management strategy can be devised based
on the critical areas highlighted by the resulting business impact map. This enables the change
team to develop the organizational change management plan that is in tune with the overall SAP
implementation plan and at the same time is aligned with the perceptions and concerns of the
individual departments.
13.2.2.2.2 Complete the Baseline Risk Assessment
This task assesses the degree to which the company operational environment facilitates or inhibits
the rapid implementation of SAP. The results of the assessments provide the critical inputs to the
change management process.
